All organizations engage in processes aimed at doing an excellent job of serving the needs of their stakeholders. These stakeholders can be customers for a product or service, citizens of a city or state, or internal leadership or other constituents within an organization. Many of these processes fall short of accomplishing their goal of satisfying customers profitably. This can happen when there are: constraints on resources (people or money); changing needs of the constituents; or sometimes, the current processes are not delivering desired results. When the current processes do not deliver results as expected by customers, the situation can be quantified in terms of defects in the process by which the product or service was delivered or defects within the product/service itself. Defining, measuring and eliminating these defects is at the core of Six Sigma. Six Sigma focuses on the most important stakeholder -- the customer. It emphasizes the need to identify opportunities and eliminate defects as defined by customers. It recognizes that product and service improvements not valued by customers have little to no value.

The Lean Six Sigma problem solving approach is based upon the fact that unplanned variation hinders an organization’s ability to reliably deliver high quality products and services. In order to discover sources of variation, processes must be clearly defined and analyzed. Once sources of variation are identified and prioritized, standardization is critical to the reliable elimination of variation and thus defects.

  • The Define, Measure, Analyze, Improve and Control (DMAIC) project management structure of Six Sigma incorporates a comprehensive set of quality tools under a powerful framework for fast, effective problem solving. Each of these five phases has required deliverables which help teams stay on track.
  • Design for Six Sigma - In cases where a process does not exist, the Improve phase is replaced with a Design phase wherein a new process is designed and created. In such cases, the Control Phase is replaced by a Validate phase to ensure the new solution meets the customers’ requirements. Frequently, if a process has not been required to deliver data or transparency to its process owner(s), this type of ‘building quality from the start’ design approach is required, enabling innovation and a new level of engagement with the customer.

  • To be effective, everyone in the organization needs to understand the way Six Sigma works and the role they will play. Lean Six Sigma: Speed and a Data-Driven, Problem-Solving Approach Unite

Lean thinking was developed in the early 19th century by people like Eli Whitney who invented the use of interchangeable parts as a requirement to deliver 10,000 muskets to the newly formed US government. Development continued throughout the industrial age and into the early 20th century as newly formed small businesses, such as Ford Motor Company, used standardization techniques to create and grow large-scale production processes. The Allied victory in WW II was due in large part to the efficient flow of Allied supplies and materials which particularly caught the attention of Japanese industrialists. It was then adopted and honed to positively affect the automotive industry by Toyota in the later part of the 20th century. Taiichi Ohno and Shigeo Shingo of Toyota began to utilize lean techniques to transform production processes and the use of these techniques is given significant credit in Toyota’s domination of the automotive industry during this time period. Within Toyota and its supply base, the lean thinking approach and toolset is known as “The Toyota Production System” or TPS.   Further, it extends beyond the factory floor to service and transactional operations where it is known as "The Toyota Way".

The lean approach, tools and techniques leverage the knowledge and empower the team who is closest to the work to improve the process. They focus the team on maximizing process velocity, which can be defined as how much output a process can generate in a given period of time. Process velocity is increased by eliminating waste in order to deliver the same products or services at a lower cost, and in a shorter period of time. Waste is identified and categorized into eight different types of waste known by the DOWNTIME acronym:
